A Guide to AI ROI Measurement

Get the Most Bang for Your Buck

92% of executives plan to increase AI spending in the next three years, yet in many cases the return on investment (ROI) remains fragmented and hard to quantify.

Recent data paints a clear picture:

  • Only 1 in 4 AI initiatives achieve expected ROI on growth (ISG).
  • 95% of GenAI initiatives deliver no measurable ROI at all (MIT).
  • Enterprise AI investments averaged 2.3x ROI over three years, but results varied widely between top performers (5.8x ROI) and those struggling to break even (PwC).

The lack of consistent returns doesn’t signal failure, but it does point to a measurement gap. The value is there, but without consistent tracking and proof points it’s invisible to leadership and investors.

Quantifying value is important. Enterprises that measure AI ROI have an easier time:

  • Getting leadership buy-in: Boards and executives fund what they can verify. A data-backed claim beats a list of flashy features every time.
  • Managing change: Quantified quick wins reduce skepticism, while clear objectives steer the momentum.
  • Prioritizing investments: Rank use cases by value relative to cost. This helps say no to shiny tools that don’t move the needle.

  • Selecting the right vendors: Compare AI platforms by business results and total cost to value, not model scores or list prices.

  • Adjusting the strategy: Good measurement keeps the focus on creating business value. You can scale what works and stop what doesn’t.

Ultimately, delivering on AI’s promise demands discipline—both in tracking and enabling. Bridging the gap between promise and performance comes down to two factors:

  • Measurement defines what success looks like and aligns KPIs with business objectives to quantify impact.
  • Adoption helps those gains materialize through workforce enablement, workflow redesign, and redeployment of time saved.

Measurement + Adoption = AI ROI

This guide shows how to move from AI aspiration to measurable impact by helping Operations, CX, Sales, and Compliance leaders prove value, earn confidence, and make AI a lasting driver of growth.
